Batik fabric making in Kenya: Risks and Launch Plan
Set the conditions for a safe commercial test
- chemical burns
- colour transfer
A striking pattern does not assure a viable fabric order when inconsistent base cloth or incomplete finishing changes the feel and appearance between pieces sold together.
A risk list is useful only when it changes a decision. For each risk, write the observable warning, who checks it and the response before the next commitment. Do not treat a reserve of money as permission to continue unsafe or unauthorized work.
Use a small, measurable pilot
Make a small sample length after safe process training
The pilot scope is: Plan batik fabric batches around a documented base cloth and intended use, obtaining competent process guidance and agreeing how handmade pattern variation will appear in customer orders.

|---|---|
| Scope agreed | Plan batik fabric batches around a documented base cloth and intended use, obtaining competent process guidance and agreeing how handmade pattern variation will appear in customer orders. |
| Output acceptable | Compare finished washed samples for design clarity, handle, dimensions, and appropriately checked colour performance, ensuring the care guidance reflects the actual materials and process used in production. |
| Costs recorded | Count cloth preparation, resist application, dye work, water and workspace needs, process controls, washing, and rejected areas when calculating saleable lengths from a complete production batch. |
| Buyer response recorded | Record cloth and colourant sources, pattern references, process observations, finishing losses, care checks, and buyer feedback on actual sewing use before offering larger matching fabric batches. |
Stage the launch around prerequisites
First confirm the buyer specification and activity requirements. Then compare suppliers, establish suitable facilities and prepare the operating record. Run the bounded trial when those prerequisites are in place. Review actual costs, quality failures and cash collected before increasing the commitment.
This sequence is not a promise that the complete business cycle fits into 30 days. Growing periods, qualifications, approvals, seasonal access and customer buying cycles can require longer. Revise the schedule when a prerequisite changes rather than skipping it to meet a launch date.
Choose continue, revise, pause or stop
Continue only when the scoped result is accepted and direct costs and payment timing are workable. Revise one part of the offer if the problem is identifiable and affordable to test again. Pause when required information, permission, skills or resources are missing. Stop the affected work when safety, consent or lawful authority is uncertain.
Keep a maximum test loss and unpaid-balance limit suited to your actual funds. A successful single delivery is useful evidence, but it does not establish year-round demand or justify committing every available resource.
Tie launch milestones to observable checks
| Risk signal | Evidence to inspect | Response to test |
|---|---|---|
| Colour leaks into a reserved leaf | Inspect resist continuity and penetration on the trial. | Correct application on a new sample before repeating the panel; do not invent stronger dye or wax mixtures. |
| Panel remains stiff or greasy | Check the system’s resist-removal record and compare with a clean trial. | Repeat only an authorised removal step or reject the piece; do not label it ready for use while wax residue remains. |
| Finished square is too small | Compare measured shrinkage with the original cut allowance. | Increase the verified starting size and remake; stretching a dry panel is not a reliable dimensional correction. |
Outstanding go / hold conditions
- Exact commercial products, consumption, heating controls and waste route need a trained operator’s assessment.
- No dye recipe, colourfastness certification or cultural authenticity is claimed.
Assign an owner, evidence reference and review date to each unresolved condition. Do not give every milestone a fixed calendar date when it depends on a crop, production, approval or competence cycle. Run only a suitable limited trial, reconcile accepted output and actual cash, and record whether the evidence supports holding, revising, proceeding within the limit or stopping.
