KENYA · GUIDE 0186 · EDITION 4.2
Cold brew coffee supply in Kenya: Risks and Launch Plan
Set the conditions for a safe commercial test
- microbial safety
- inconsistent strength
A concentrate can appear economical but produce complaints when different staff dilute it differently and customers blame the supplier for inconsistent cup strength.
A risk list is useful only when it changes a decision. For each risk, write the observable warning, who checks it and the response before the next commitment. Do not treat a reserve of money as permission to continue unsafe or unauthorized work.
Use a small, measurable pilot
Obtain competent process guidance and test a small batch with a named buyer.
The pilot scope is: Define the coffee concentrate or ready-to-drink offer clearly, specifying customer preparation responsibilities and obtaining suitable guidance for the proposed production and storage arrangement.
| Gate | Evidence before continuing |
|---|---|
| Scope agreed | Define the coffee concentrate or ready-to-drink offer clearly, specifying customer preparation responsibilities and obtaining suitable guidance for the proposed production and storage arrangement. |
| Output acceptable | Ask a cafe to prepare drinks from a documented sample using the proposed instructions, checking whether staff obtain the intended flavour without improvising ratios. |
| Costs recorded | Allow for coffee retained in grounds, filtration losses, process validation, suitable containers, delivery handling, and staff training when the buyer must dilute the product. |
| Buyer response recorded | Keep grind and coffee lot references, filtration yield, approved process records, cafe dilution observations, container returns, and reorders linked to the actual serving format. |
Stage the launch around prerequisites
First confirm the buyer specification and activity requirements. Then compare suppliers, establish suitable facilities and prepare the operating record. Run the bounded trial when those prerequisites are in place. Review actual costs, quality failures and cash collected before increasing the commitment.
This sequence is not a promise that the complete business cycle fits into 30 days. Growing periods, qualifications, approvals, seasonal access and customer buying cycles can require longer. Revise the schedule when a prerequisite changes rather than skipping it to meet a launch date.
Choose continue, revise, pause or stop
Continue only when the scoped result is accepted and direct costs and payment timing are workable. Revise one part of the offer if the problem is identifiable and affordable to test again. Pause when required information, permission, skills or resources are missing. Stop the affected work when safety, consent or lawful authority is uncertain.
Keep a maximum test loss and unpaid-balance limit suited to your actual funds. A successful single delivery is useful evidence, but it does not establish year-round demand or justify committing every available resource.
Tie launch milestones to observable checks
| Risk signal | Evidence to inspect | Response to test |
|---|---|---|
| Grit appears in a cold-brew bottle | Inspect the actual filter condition, fitted assembly and sample clarity against the competent operator’s approved process. Reconcile sediment and sampling losses separately from the five-litre saleable target. | Hold affected bottles and correct only through the validated operator process. Recheck the sample and accepted volume before filling; do not use an improvised filtration change as a new shelf-life assurance. |
| Bottle closures are unreliable | Match the bottle/closure codes, tamper arrangement and visible neck damage with the approved packaging specification. Test a separate sample using the supported method. | Replace unsuitable packaging and repeat the documented closure check. Keep affected filled stock under operator hold and do not represent a wet-tested sample as untouched retail product. |
| Cold storage duration is uncertain | Review the production, storage, delivery and receiving records against the validated handling plan. A later collection request does not establish a safe additional holding duration. | Do not release the product as shelf-stable or invent a use-by date. Obtain competent disposition, arrange supported replacement production or cancel the affected order. |
Illustrative acceptance decision
Fictional worked decision; not observed test evidence: Ten sealed bottles are counted, but the receiving storage arrangement cannot be confirmed. Hold the commercial handover under the approved cold-chain plan; a sealed cap does not resolve the missing chain evidence.
This is a teaching scenario, not a reported operator result.
Outstanding go / hold conditions
- Actual operator trial, accepted yield, packaging fit and handling controls remain untested; do not claim a completed field trial.
- Current supplier availability, unobserved input rates, tax and applicable Kenyan approvals require confirmation; foreign guidance does not authorize local operation.
- No cold-brew process validation or shelf life was established. A qualified operator must resolve the actual production and distribution plan before sales.
Assign an owner, evidence reference and review date to each unresolved condition. Do not give every milestone a fixed calendar date when it depends on a crop, production, approval or competence cycle. Run only a suitable limited trial, reconcile accepted output and actual cash, and record whether the evidence supports holding, revising, proceeding within the limit or stopping.
