Mobile chai cart in Kenya: Risks and Launch Plan

Set the conditions for a safe commercial test

  • milk handling
  • scalding

A chai cart can attract first-time customers yet lose regulars when the spice balance changes as the pot empties or portions vary between operators.

A risk list is useful only when it changes a decision. For each risk, write the observable warning, who checks it and the response before the next commitment. Do not treat a reserve of money as permission to continue unsafe or unauthorized work.

Use a small, measurable pilot

Test a permitted short service window and measure usable servings and leftovers.

The pilot scope is: Choose a chai style and serving occasion, agreeing whether customers buy a quick individual cup or collect a larger quantity for shared consumption.

GateEvidence before continuing
Scope agreedChoose a chai style and serving occasion, agreeing whether customers buy a quick individual cup or collect a larger quantity for shared consumption.
Output acceptableAsk regular tea buyers to assess cups from different points in the service session, checking spice distribution, sweetness consistency, and ease of carrying.
Costs recordedInclude straining losses, milk handling, pot cleaning, fuel used while awaiting customers, and cups or lids damaged during repeated movement of the cart.
Buyer response recordedRecord recipe inputs, strainer residue, servings by pot, customer sweetness requests, holding-plan observations, cleanup duration, and actual repeat purchases at the chosen trading spot.

Stage the launch around prerequisites

First confirm the buyer specification and activity requirements. Then compare suppliers, establish suitable facilities and prepare the operating record. Run the bounded trial when those prerequisites are in place. Review actual costs, quality failures and cash collected before increasing the commitment.

This sequence is not a promise that the complete business cycle fits into 30 days. Growing periods, qualifications, approvals, seasonal access and customer buying cycles can require longer. Revise the schedule when a prerequisite changes rather than skipping it to meet a launch date.

Choose continue, revise, pause or stop

Continue only when the scoped result is accepted and direct costs and payment timing are workable. Revise one part of the offer if the problem is identifiable and affordable to test again. Pause when required information, permission, skills or resources are missing. Stop the affected work when safety, consent or lawful authority is uncertain.

Keep a maximum test loss and unpaid-balance limit suited to your actual funds. A successful single delivery is useful evidence, but it does not establish year-round demand or justify committing every available resource.

Tie launch milestones to observable checks

Chai orders are confusedMatch cup identifiers with the thirty-serving tally, including each milk/sugar choice. Do not identify an uncertain drink by colour.Separate marked preparation and handover positions. Remake unresolved orders under the approved handling process, then reconcile served and remaining cups.
A flask leaksCompare its actual lid, seal and neck condition with manufacturer care instructions before filling. Keep any demonstration test separate from sale service.Withdraw the defective flask and use a verified replacement. Repeat the supported closure check; wrapping a leaking lid does not correct the equipment defect.
Site access is lateCheck the named gate contact, authorised service location and actual arrival time against the operator-approved holding plan.Agree revised access before preparation where possible. If the safe handling arrangement cannot be met, obtain operator disposition and reschedule or cancel rather than inventing extra holding time.

Illustrative acceptance decision

Fictional worked acceptance/rejection decision: The host prepays 30 cups and tally shows 27 served. Record 3 unused entitlements under the written booking terms. Used 34 cup sets would require 4 spares plus any damage to be reconciled; do not invent 3 served drinks to balance revenue.

This is a teaching scenario, not a reported operator result.

Outstanding go / hold conditions

  • No operator trial, field test or specialist approval was performed. The acceptance decision is fictional and the specified checks remain to be carried out.
  • Current stock, tax, delivery, unobserved input rates and applicable local approvals require direct verification; source scope does not validate the whole business.
  • The exact final formulation, current product-label instructions and commercial handling/release plan require competent operator review; no numerical cooking/cooling/shelf-life controls are invented.

Assign an owner, evidence reference and review date to each unresolved condition. Do not give every milestone a fixed calendar date when it depends on a crop, production, approval or competence cycle. Run only a suitable limited trial, reconcile accepted output and actual cash, and record whether the evidence supports holding, revising, proceeding within the limit or stopping.
