Cooking oil retail in Kenya: Risks and Launch Plan

Set the conditions for a safe commercial test

  • Adulterated supply
  • leaking containers

A retailer loses trust when discounted stock has unclear provenance or a cheap large container proves impractical for customers who need small, manageable purchases.

A risk list is useful only when it changes a decision. For each risk, write the observable warning, who checks it and the response before the next commitment. Do not treat a reserve of money as permission to continue unsafe or unauthorized work.

Use a small, measurable pilot

Compare supplier authenticity and landed cost for a limited set of pack sizes.

The pilot scope is: Choose sealed cooking-oil pack sizes around household cash flow or documented kitchen demand, keeping any dispensing proposal separate until its controls are established.

GateEvidence before continuing
Scope agreedChoose sealed cooking-oil pack sizes around household cash flow or documented kitchen demand, keeping any dispensing proposal separate until its controls are established.
Output acceptableHave customers inspect a trial purchase for intact seals, correct brand and volume information, readable labels, and manageable pouring from the proposed pack size.
Costs recordedInclude leakage, heavy-pack transport, damaged caps, protected storage, supplier minimum orders, and capital committed to large packs that smaller household customers rarely purchase.
Buyer response recordedRecord supplier invoices, pack sizes, seal defects, leakage during transport, customer size requests, and the paid sales rate of each genuine labelled product.

Stage the launch around prerequisites

First confirm the buyer specification and activity requirements. Then compare suppliers, establish suitable facilities and prepare the operating record. Run the bounded trial when those prerequisites are in place. Review actual costs, quality failures and cash collected before increasing the commitment.

This sequence is not a promise that the complete business cycle fits into 30 days. Growing periods, qualifications, approvals, seasonal access and customer buying cycles can require longer. Revise the schedule when a prerequisite changes rather than skipping it to meet a launch date.

Choose continue, revise, pause or stop

Continue only when the scoped result is accepted and direct costs and payment timing are workable. Revise one part of the offer if the problem is identifiable and affordable to test again. Pause when required information, permission, skills or resources are missing. Stop the affected work when safety, consent or lawful authority is uncertain.

Keep a maximum test loss and unpaid-balance limit suited to your actual funds. A successful single delivery is useful evidence, but it does not establish year-round demand or justify committing every available resource.

Tie launch milestones to observable checks

Oil leaksInspect original closure, neck and carton impact evidence; compare3-litre unit identity without opening sound cans.Quarantine leaking/damaged units for supplier remedy and inspect linked carton; do not top up or reseal as original.
Customer requests refillCheck original-pack retail scope and absence of an approved dispensing/traceability operation.Offer original sealed unit only or decline request; do not pour into an unlabelled container and retain original-pack claims.
Price read as six-can caseCompare title6×3L with listing unit and written supplier quote per jerrycan.Obtain explicit unit/quantity confirmation before payment; revise quote and count twelve individual3L cans at acceptance.

Illustrative acceptance decision

Fictional worked decision, not a field-test result: Twelve jerrycans are counted but one cap is leaking. Eleven accepted 3 L units represent 33 L labelled product. Hold the damaged unit; do not decant it into an anonymous 3 L bottle to claim 36 L completed sales.

This is a teaching scenario, not a reported operator result.

Outstanding go / hold conditions

  • No trial, field test, customer transaction or specialist validation was performed. These are pending operating and acceptance checks.
  • Actual available stock, delivered costs, tax, unobserved rates and applicable local approvals require confirmation. Source scope does not validate the entire business.

Assign an owner, evidence reference and review date to each unresolved condition. Do not give every milestone a fixed calendar date when it depends on a crop, production, approval or competence cycle. Run only a suitable limited trial, reconcile accepted output and actual cash, and record whether the evidence supports holding, revising, proceeding within the limit or stopping.
