Yoghurt drink production in Kenya: Risks and Launch Plan

Set the conditions for a safe commercial test

  • unsafe fermentation
  • dairy regulatory non-compliance

The drink can appear acceptable while a poorly controlled process undermines confidence, and thickness alone cannot justify releasing a questionable batch for sale.

A risk list is useful only when it changes a decision. For each risk, write the observable warning, who checks it and the response before the next commitment. Do not treat a reserve of money as permission to continue unsafe or unauthorized work.

Use a small, measurable pilot

Confirm the regulatory category and validate processing, packaging and cold-chain arrangements before sale.

The pilot scope is: Select one yoghurt drink format with competent dairy-processing support, deciding how consistency, fruit additions, and pack handling will be controlled for the proposed sale.

GateEvidence before continuing
Scope agreedSelect one yoghurt drink format with competent dairy-processing support, deciding how consistency, fruit additions, and pack handling will be controlled for the proposed sale.
Output acceptableHave a qualified process adviser review the actual operation and ask buyers to evaluate drinkability, pack opening, and separation under the supported distribution arrangement.
Costs recordedBudget for process advice, verified ingredients, appropriate monitoring, cleaning, packaging trials, and batches withheld when fermentation or handling records do not support release.
Buyer response recordedKeep dairy source, approved process version, batch observations, release decisions, fruit addition records, pack complaints, and customer acceptance linked to the relevant production lot.

Stage the launch around prerequisites

First confirm the buyer specification and activity requirements. Then compare suppliers, establish suitable facilities and prepare the operating record. Run the bounded trial when those prerequisites are in place. Review actual costs, quality failures and cash collected before increasing the commitment.

This sequence is not a promise that the complete business cycle fits into 30 days. Growing periods, qualifications, approvals, seasonal access and customer buying cycles can require longer. Revise the schedule when a prerequisite changes rather than skipping it to meet a launch date.

Choose continue, revise, pause or stop

Continue only when the scoped result is accepted and direct costs and payment timing are workable. Revise one part of the offer if the problem is identifiable and affordable to test again. Pause when required information, permission, skills or resources are missing. Stop the affected work when safety, consent or lawful authority is uncertain.

Keep a maximum test loss and unpaid-balance limit suited to your actual funds. A successful single delivery is useful evidence, but it does not establish year-round demand or justify committing every available resource.

Tie launch milestones to observable checks

Risk signalEvidence to inspectResponse to test
A yoghurt-drink pack is swollenIsolate the actual processor lot and compare receipt, seal and handling records. Do not taste a suspect bottle or treat pressure as a cosmetic defect.Hold the affected lot and obtain the responsible processor’s documented disposition. Do not pierce, reseal or sell a discounted bottle to clear the stock.
Storage history is missingReconcile processor release, transport and receiving records against the signed technical agreement. A cool bottle at arrival cannot reconstruct its full history.Withhold acceptance or sale until the responsible processor resolves disposition. Record rejection/return and replace only through a verified arrangement; do not invent a new use-by date.
Flavour or label identity is uncertainMatch bottle code, processor batch and approved artwork with the twenty-unit manifest. Similar bottle appearance is not adequate identification.Hold uncertain bottles separately and obtain processor correction. Release only traceable correctly labelled units; a shop-applied flavour sticker cannot repair unknown contents.

Illustrative acceptance decision

Fictional worked acceptance/rejection decision: A processor offers 1000 bottles minimum, not 20. The proposed 20-bottle procurement is infeasible as quoted: stop the sales promise and request an approved sample arrangement or revise the investment scope. Do not pretend the illustrative 55/bottle is a supplier offer.

This is a teaching scenario, not a reported operator result.

Outstanding go / hold conditions

  • No operator trial, field test or specialist approval was performed. The acceptance decision is fictional and the specified checks remain to be carried out.
  • Current stock, tax, delivery, unobserved input rates and applicable local approvals require direct verification; source scope does not validate the whole business.
  • Actual processor, product formulation, technical agreement, MOQ and validated distribution/shelf-life specification are unresolved. No yoghurt production recipe or available 20 bottlecontract is claimed.

Assign an owner, evidence reference and review date to each unresolved condition. Do not give every milestone a fixed calendar date when it depends on a crop, production, approval or competence cycle. Run only a suitable limited trial, reconcile accepted output and actual cash, and record whether the evidence supports holding, revising, proceeding within the limit or stopping.
